Consulting & Advisory
Choose the right platform. Then make it pay off.
Independent guidance on cloud, data, analytics and AI technology, grounded in your current state, your use cases and your budget. From the first shortlist to the funding that helps pay for it.
Example output. A right-fit mix for each layer, not a single vendor's catalog.
Technology decisions are getting harder, and more expensive to get wrong
Every platform now claims to do everything. The cost of a wrong call shows up later, in rework, runaway consumption bills and AI programs that stall.
Vendor-led selection
Shortlists shaped by whoever pitched last, not by your workloads, skills and constraints.
Tool sprawl
Overlapping platforms, licences and pipelines that nobody owns end to end.
Cost surprises
Consumption pricing that looked cheap at pilot scale and is not at production scale.
Roadmaps without use cases
Platform programs that run for a year before delivering a single business outcome.
The wrong engagement model
Big-bang projects where pods would do, or staff augmentation where you needed accountability.
Funding left on the table
Partner programs that could co-fund assessments, proofs of value and migrations, never claimed.
What we help you decide
Six decisions that determine whether your technology investment delivers. We work through each with your business and IT leaders.
Where you are
Current-state assessment
An honest view of your platforms, data, skills, contracts and costs, and how they hold up against what the business now needs.
- Architecture and data estate review
- Licence, contract and spend analysis
- Skills and operating model fit
What to choose
Platform and technology mix
Side-by-side evaluation of cloud, data, analytics and AI options against your requirements, scored and tested on your own data where it matters.
- Weighted evaluation criteria
- Hands-on bake-offs and proofs of value
- Target architecture
What to build first
Use-case roadmap
A sequenced roadmap tied to business problems, so every phase of the platform program ships something people use.
- Use-case discovery and prioritization
- Quick wins and strategic bets
- Dependencies and milestones
How to deliver
The right engagement model
Fixed-scope projects, delivery pods, forward deployed engineers, staff augmentation or managed services, matched to the risk and pace of each phase.
- Delivery model by phase
- Onshore, nearshore and offshore mix
- Governance and success measures
What it will cost
Cost-efficient deploy and run
Total cost of ownership modelled before you commit, then FinOps practices that keep consumption spend predictable once you are live.
- TCO and consumption modelling
- Right-sizing and workload placement
- FinOps guardrails and reporting
Who can help pay
Partner interventions and funding
We bring the platform partners in at the right moment, for architecture reviews, roadmap access and the programs that co-fund your work.
- Partner engineering and executive sponsorship
- Funding and incentive programs
- Commercial and contract guidance
Which decision are you facing?
Most advisory requests fall into one of these situations. Pick yours to see how we help.
Our warehouse, ETL and BI stack is aging. Where should it go, and how do we get there without disrupting the business?
We assess your Oracle, Teradata, Netezza, Hadoop, Informatica or on-premise BI estate, map each workload to the right target, and design a phased migration that keeps reporting running. Where it fits, GenAI-assisted migration tooling automates much of the code conversion and validation.
You walk away with
- Workload-by-workload target mapping
- Migration approach, waves and risk plan
- TCO comparison of current and target state
- Eligible migration funding identified
Databricks, Snowflake or Microsoft Fabric? AWS, Azure or Google Cloud? We need to pick, and defend the choice.
We define weighted criteria with your stakeholders, run a structured evaluation and, where it matters, a hands-on bake-off on your own data and use cases. Because we partner with all of them, our only goal is the best fit for you.
You walk away with
- Scored evaluation with evidence
- Proof-of-value results on your data
- Recommended platform mix and target architecture
- Board-ready business case
We have too many tools, overlapping licences and a cloud bill that keeps climbing.
We inventory your platforms, pipelines and licences, find the overlaps, and model the savings from consolidation, right-sizing and smarter workload placement. Then we put FinOps practices in place so savings stick.
You walk away with
- Rationalization plan with quantified savings
- Consumption and licence optimization actions
- FinOps dashboards and guardrails
- Renewal and negotiation guidance
Leadership wants AI. Is our platform and data foundation ready to support it?
We test your data platform, governance and integration against the AI use cases you are considering, then close the gaps that matter: data quality, catalog and lineage, security, and the AI services your platform already offers.
You walk away with
- AI readiness gap analysis
- Foundation fixes, prioritized
- AI service and model options on your platform
- Path to a first production use case
The landscape we advise on
Hands-on delivery experience across the platforms you are most likely to be weighing.
Partnerships that work for you, not for a vendor
Our partnerships give you access to partner engineering, product roadmaps and funding. Because we hold them across the market, they never narrow your options.
Funding you may be able to use
- Migration programs such as the AWS Migration Acceleration Program, which can offset assessment and migration costs.
- Microsoft partner investments such as end-customer investment funds for qualifying Azure and Fabric projects.
- Data platform incentives from Databricks and Snowflake for qualifying proofs of value and migrations.
- Platform credits for pilots and proofs of concept.
- KPI fixed-scope assessments and quick starts that keep your first step small and predictable.
Program availability and amounts depend on eligibility and are set by each partner. We identify what applies to you and handle the paperwork.

Ask about retainersWhy KPI Partners
Unbiased advice from a team that has implemented what it recommends, for 20 years.
20 years of advisory and implementation
Since 2006 we have advised on and delivered data, analytics and AI programs for enterprises across North America, Europe and Asia. Our recommendations come from what we have seen work in production.
Unbiased by design
We hold partnerships across AWS, Microsoft, Google Cloud, Databricks, Snowflake, Oracle, ServiceNow and Anthropic. No single vendor decides our advice, so we recommend the mix that fits your problem, not our quota.
Award-winning forward deployed engineering talent
Named Best Firm for FDE Talent by AIM for FY26-27. Forward deployed engineers sit with your teams, inside your environment, turning the recommendation into working software and handing over the know-how as they go.
Data foundations first
Deep expertise in data platforms, modernization, master data, data quality and governance. We know that analytics and AI are only as good as the data beneath them.
Analytics for global customers long before AI
350+ customers and 1,000+ projects across ERP, CRM, supply chain, finance and HR analytics. We understand your business data, not just the technology around it.
Engineering-led, not advisory-only
The team that advises you is the team that can build it. Recommendations are tested against real delivery effort, cost and risk before they reach a slide.
Accelerators that shorten the path
Pre-built accelerators for analytics, migration and AI, including GenAI-assisted migration tooling and Enterprise Analytics Accelerators across 11 source systems.
Flexible global delivery
Blended onshore, nearshore and offshore teams in the US, Mexico, India and the UK, all KPI employees, scaled as projects, pods, staff augmentation or managed services.
Also 5x Gartner recognized and Great Place to Work® certified six years running.
Questions we often hear
How can your advice be unbiased if you partner with the platforms?
Because we partner with nearly all of them. AWS, Microsoft, Google Cloud, Databricks, Snowflake and Oracle are all partners, so no single recommendation benefits us more than another. We show our evaluation criteria and scoring so you can see exactly how we reached a recommendation.
We have already chosen a platform. Is advisory still useful?
Yes. Many engagements start after the platform decision: building the use-case roadmap, choosing the delivery model, controlling consumption cost and getting value from what you have bought.
Do we have to use KPI Partners to implement the recommendations?
No. You own the roadmap and architecture. Many clients do ask us to deliver, because the same team that advised can start immediately, but the recommendations stand on their own.
Can you really help us get funding?
Where your project qualifies, yes. We know the partner programs, how to structure a project to meet their criteria, and how to submit. Eligibility and amounts are decided by each partner.
